The week before an FDA inspection, most pharmaceutical quality teams enter a state that experienced QA managers recognize immediately: the audit prep sprint. Analysts pull records from Veeva. Someone runs SAP reports overnight. A quality associate spends two days reconciling deviation records against batch records to make sure everything connects. The QA director hasn’t slept properly since the inspection notification arrived.
This sprint is treated as an operational fact of pharmaceutical life. It shouldn’t be.
The 40-hour audit prep problem is not caused by a lack of records. The records exist. It is caused by records existing in separate systems with no maintained connections between them—so that every audit requires reassembling the same evidence from scratch.
Understanding why this happens, and what the alternative looks like, changes how quality teams think about the systems they manage.
Where the 40 hours actually go

The last line—cross-system reconciliation—is where the hours accumulate most unpredictably. Every time a record from one system references a record from another system, a human being has to verify that the reference is correct, the records are consistent, and the connection will hold up to inspection. That verification does not compound; it multiplies. Three systems with ten records each does not produce thirty verification tasks. It produces the combinatorial set of all possible connections between those records.
The three root causes
1. Records are stored by system, not by subject
Every validated system maintains records organized around its own data model. Veeva stores documents. SAP stores batch and material records. TrackWise stores deviations and CAPAs. LIMS stores test data and specifications.
When an investigator asks “show me everything related to batch 2024-1147,” the answer to that question does not exist in any of those systems. It exists across all of them. The batch-centric view of the inspection record must be assembled manually every time it is needed.
This is not a design flaw in any individual system. It is an architectural gap between systems that were each designed to manage their own domain, not to share a unified view of a product lifecycle.
2. Links between records decay
When a deviation is opened in TrackWise and linked to a batch in SAP, that link is created at a point in time. It is not maintained. If the batch record identifier changes due to a reprocessing event, or if the CAPA linked to the deviation is split into two separate records, the original link may no longer reflect reality. There is no system that monitors cross-system link integrity.
Quality teams compensate for link decay by re-verifying every link during audit prep. That verification is the bulk of the cross-system reconciliation time.
3. Evidence is assembled on demand, not maintained continuously
The underlying assumption of the audit prep sprint model is that records exist and evidence will be assembled when needed. A unified record view per batch, deviation, or change control. When anyone in the quality team needs to see everything related to batch 2024-1147, that view exists. It doesn’t need to be assembled. It is updated automatically when any linked record is modified in any connected system.
Cross-system links that are verified, not assumed. When a deviation is linked to a batch, and a CAPA is linked to a deviation, those links are verified against the source systems on an ongoing basis. The most important thing to understand about four-hour audit prep is that it is not a speed improvement. It is not the same process done faster by a better-trained team.
The forty-hour sprint produces the evidence. The four-hour prep confirms the evidence already exists.
These are different activities. The first requires collecting, cross-referencing, and verifying records across systems under time pressure. The second requires verifying that the continuously maintained record set is complete and correct. The second is faster not because it is more efficient at the same task—it is faster because the task is fundamentally different.
This distinction matters because it reframes what the investment in connected records actually delivers. It is not an efficiency gain on an existing process. It is a replacement of a reactive, time-compressed evidence assembly process with a proactive, continuous record maintenance practice.
